
More inventory is the easiest answer, but not always the best one
When a mine experiences a reagent shortage, the natural response is to increase minimum stock. That can protect production, but it also ties up cash, consumes storage capacity and can increase ageing or packaging problems.
A stronger approach is to understand why the shortage occurred and improve the parts of the supply chain that created it.
Connect reagent demand to the mine plan
Consumption of lime, activated carbon, flocculants and other reagents can move with throughput, ore characteristics and process conditions. Procurement forecasts should therefore use operating plans rather than simply repeating the previous month’s order.
A rolling forecast gives suppliers and buyers more time to respond when demand changes.
Measure real supplier lead time
The lead time that matters is the period from an effective order to usable stock at site. For imported reagents, manufacturing, shipping, clearance and inland delivery can all contribute.
Using actual historical lead times allows the mine to set reorder points with less guesswork.
Improve visibility of stock in transit
A warehouse quantity alone does not show the full supply position. Procurement should know what has been ordered, where each shipment is and whether the expected arrival date has changed.
This can reveal a developing shortage while normal logistics options are still available.
Qualify alternatives early
A backup supplier is only useful if the mine can accept the product. For process-sensitive reagents, documentation, laboratory work or plant trials may be required.

Consider supplier-held buffer stock
For suitable recurring requirements, a local supplier may be able to hold agreed stock against a forecast or supply programme. This moves part of the inventory closer to the customer without necessarily placing all of it on the mine’s balance sheet.
The commercial terms and ownership point should be clear, but the model can improve response time.
Use inventory for uncertainty that cannot be removed
Safety stock still has an important role. The goal is to size it around realistic demand and lead-time variation after avoidable problems have been addressed.
That creates a more resilient reagent supply chain without assuming that every risk must be solved by buying another month’s stock.
