Measure on-time delivery
Track whether suppliers deliver against the confirmed date or agreed delivery window. For critical reagents, repeated lateness deserves attention even if the plant has enough safety stock to hide the effect.
Consistent measurement also gives procurement evidence when discussing service improvements or future volume allocation.
Track stockouts and emergency orders
The number of chemical stockouts, near-stockouts and emergency purchases can reveal weaknesses in forecasting, approval or supplier performance. The cause should be recorded rather than simply counting incidents.

Monitor inventory days
Inventory should provide enough protection for realistic supply risk without tying up unnecessary cash. Days of cover is more informative than the physical quantity alone because it relates stock to consumption.
